A sales review can contain perfect charts and still fail the field team. The test is not whether the meeting explained last week. The test is whether somebody leaves knowing what to do differently on the next route.
Data is only useful when it changes a decision.
Sales teams often spend review time describing variance: target versus actual, volume by brand, outlet coverage and activity counts. Those numbers matter, but description is not the same thing as direction.
A good review asks what the numbers change: Which outlets move up the priority list? Which route needs re-sequencing? Which stock gap needs escalation? Which customer needs follow-up today rather than next week?
The moment a review creates a specific field decision, the data becomes operational. Before that, it is only information.
A useful review has three layers.
First, establish the signal: what changed and where? Second, diagnose the constraint: availability, coverage, conversion, route efficiency, customer commitment or execution quality. Third, assign the next move with an owner and timing.
This keeps the conversation from collapsing into broad statements like “push harder” or “improve distribution.”
The review is finished only when the next call is clearer.
Do not confuse activity with progress.
A route can be busy and still underperform. A salesperson can visit many outlets and still miss the outlets that matter most. A dashboard should help distinguish motion from useful motion.
That means combining activity measures with commercial outcome measures: presence, availability, conversion, repeat orders, retention and the quality of the next commitment.
When activity is high but outcomes are weak, the answer is not automatically more activity. It may be better prioritisation, a different call objective or a different route sequence.
Close with one visible commitment.
The strongest reviews end with a short list: what changes, who owns it, when it happens and what evidence will show that it worked. That list should be small enough to remember in the field. If everything is a priority, the route will decide the priority for you.
The commercial lesson
A review is not an archive of performance. It is a decision system. The purpose of the data is to make the next market action more intelligent than the last one.
